X's when uploading..

We just installed the gallery and everytime i usally upload through the FTP i made sure i put"777" they showed up in x's. then i tried uploading the regular way without FTP,still shows in X'S. its like soon as i uploaded the picture they just showed up in red x's can someone help me please?
